The work begins with an honest reading of your channel economics — not a predetermined answer.

01 · Qualify

Start with one decision important enough to make now

The first conversation is used to determine whether the decision is consequential and sufficiently bounded, whether the necessary evidence is likely to exist, whether Peraxis is equipped to help, and whether the Channel Profit Diagnosis is the sensible next step.

An acceptable starting point is one decision question or a tightly related cluster. The flagship question is the Channel Profit Diagnosis: what does each of my channels truly earn — and where should the next dollar go? 'Diagnose the business and tell us what matters most' is outside the scope.

02 · Confirm Readiness

Evidence and access are part of the work

The Channel Profit Diagnosis requires relevant sales, cost and channel evidence — from the tools and records you already have, access to the executive sponsor, and access to the functional owners needed to understand the agreed problem.

Peraxis does not require every record or every department in every engagement. The evidence and participants follow the diagnostic question. If leadership will not provide relevant existing evidence or wants validation of a predetermined answer, it is not the right time to begin.

Is there enough evidence and access to answer the question responsibly?

The owner or general manager must be able to sponsor the problem, provide relevant evidence, resolve access barriers, and involve the functional owners required by the agreed question.

The work is not designed to validate a fixed answer. It is designed to determine what the evidence supports and what should happen next.

03 · Diagnose

Follow the problem only as far as the causal question requires

Peraxis follows the decision across the relevant channels — owned, marketplace, retail, wholesale, professional — only as far as necessary to establish what each one truly contributes and what should happen first.

It then assesses the decision's financial significance using the most appropriate economic measure. That may include contribution margin, working capital, landed cost, cash timing, or revenue at risk, depending on the evidence.

The method can cross functions without becoming a comprehensive audit of the company.

04 · Decide

Convert the finding into a bounded direction

The Channel Profit Diagnosis provides what each channel truly earns — normalized economics after costs, terms and timing — a responsible assessment of financial significance, the decision the evidence supports (scale, fix, hold, reduce or exit), a prioritized near-term action plan limited to the agreed decision, and implementation direction where capabilities, workflows, data, systems, technology, or AI may materially help.

If the evidence cannot support a responsible financial estimate, Peraxis states the limitation, identifies what can be concluded, and defines what must be measured next.

05 · Authorize the Build

The Channel Profit Diagnosis does not make implementation automatic

Implementation is kept as a separate decision. If the client chooses to proceed and Peraxis is the right provider, the selected work requires its own scope, fee, timeline, responsibilities, and agreement.

When implementation is separately authorized, Peraxis maps how the work should operate: what remains under human judgment, where AI agents can assist or act, what should be automated deterministically, and where handoffs and controls belong.

If the evidence points toward another provider—or shows that Peraxis is not the right answer—you will hear that directly.

Should Peraxis implement selected elements, should another provider lead, or should the business measure and learn before committing further?

06 · Measure and Learn

Implementation must be able to produce evidence of what is changing

In a separately authorized implementation, Peraxis builds the decision into daily work, management routines, adoption, measurement, and organizational learning.

The objective is not to add technology or process for its own sake. The system should make the approved decision usable, observable, and open to adjustment as new evidence appears.

What must be measured, reviewed, and adjusted for the system to remain useful?
